The mood at NACS Show 2026: Determined

The headlines coming out of NACS Show 2026 weren’t especially encouraging.

In the State of the Industry Updates session, host Chris Rapanick highlighted declining transaction counts. With fuel volumes down 2.2%, and increasing pressure on convenience retail profitability.

While total sales figures may appear healthy on the surface, much of that growth simply reflects higher fuel prices rather than genuine volume gains.

At the same time, many operators are benefiting from stronger-than-expected fuel margins, prompting some industry experts to recommend caution rather than celebration, encouraging retailers to preserve today’s gains and prepare for future challenges.

Viewed in isolation, these statistics paint a difficult picture.

But our experience on the show floor at NACS Show 2026 told a different story.

Confidence in a challenging market

The fuel retailers we spoke with weren’t focused on the problems, they were focused on the response.

Across conversations with pricing teams, category managers, operations leaders, and executives, there was a clear recognition that market pressure isn’t going away. Competitive pricing, changing customer behaviour, economic uncertainty, and evolving mobility trends continue to reshape the industry. While market shifts can sometimes feel more pronounced than usual, the reality is that fuel retailers have always operated in a world of changing variables, continuously adapting to evolving customer behaviour, competitive pressures, and economic conditions. Today’s challenges are not new.

What stood out at NACS Show 2026 was how many organizations are investing in better decision-making rather than simply trying to react faster.

Where we used to pin conversations on “how quickly can we change prices?”, we’re now discussing; “how consistently can we execute our pricing strategy?”

In this short video, Alexia Field, Director of Customer Success, shares her take (live from NACS Show 2026) on why a consistent pricing strategy is far more important than chasing every market move:

Fuel margins create opportunity

The retailers best positioned for long-term success are using current market conditions as an opportunity to strengthen their processes. Stronger fuel margins are helping protect profitability, but much of that gain is offsetting a higher breakeven point in-store. Gone are the days when a convenience store could remain profitable with a negative fuel margin. Even so, there are still margin gains available, and leading retailers are reinvesting them wisely. Improving visibility and building more resilient pricing operations ahead of the next market shift.

That means:

  • Understanding local market dynamics
  • Automating routine pricing decisions
  • Creating consistent strategy execution
  • Improving governance and accountability
  • Freeing pricing teams to focus on high-value decisions

The ultimate goal is to maintain performance when conditions inevitably become more challenging.

The outlook for pricing teams

The mood at NACS wasn’t pessimistic. it was determined.

If NACS Show 2026 proved anything, it’s that pricing is becoming even more critical.

When volumes are growing, mistakes can be hidden, but when volumes decline, every decision becomes visible and open to scrutiny.

The retailers that thrive over the next few years will be those that combine strong data, clear strategy, and disciplined execution.

For pricing teams that are willing to embrace smarter processes, stronger governance, and better decision support, there is still significant opportunity ahead.
